Why are qualified signups stalling before the first workflow?

What I did
Eight moderated sessions with new users on the live onboarding, plus a review of support transcripts.
What we learned
People understood the product but not the first decision it asked them to make — the plan names didn't match how they described their own team.
What changed
Tiers renamed, first-run reduced to one decision. Activation improved within the following quarter.

Discovery interviews across two customer segments, then concept testing of both directions with stimulus.
What we learned
The marketplace answered a problem customers didn't have. Search failure was costing them time every single day.
What changed
Marketplace shelved for the year; search rebuilt. A quarter of engineering time redirected.
